A token economy is one of the most versatile and well-researched behavior change systems in applied behavior analysis. If your child's BCBA has recommended one, or if you've seen a sticker chart at school and wondered whether it actually works — this post explains the full clinical picture: what a token economy is, where it came from, how each component functions, and how to implement one at home without the most common setup mistakes.
A brief history
The token economy has roots in experimental psychology, but its first systematic clinical application came from Ayllon and Azrin, who implemented a token system with psychiatric patients at Anna State Hospital in Illinois in the 1960s. Their 1968 book The Token Economy: A Motivational System for Therapy and Rehabilitation established the foundational principles that ABA still uses today.¹
The system translated naturally into applied settings — classrooms, residential programs, and home-based ABA — because it solved a practical problem: not every behavior can be reinforced immediately with a preferred item or activity. Tokens create a bridge. They are delivered immediately after the behavior, preserving the contingency between what the child did and the consequence, and exchanged later for something the person actually values.
Cooper, Heron, and Heward's Applied Behavior Analysis (3rd ed., 2020) describes token economies as "conditioned generalized reinforcers" — stimuli that acquire their reinforcing value through repeated pairing with backup reinforcers.² That pairing is what gives a sticker, a poker chip, or a checkmark on a board genuine motivating power. Without it, the token is just an object.
The four core components
Every token economy, regardless of setting or population, has the same four components. Getting any one of them wrong is usually what causes a system to fail.
1. The token
The token itself — stickers, poker chips, tally marks, digital stars, checkmarks on a laminated board — needs to be easy to deliver immediately, easy to accumulate visually, and not independently reinforcing (a child who eats stickers is not a good candidate for a sticker chart). For many autistic children, a visual token board with moveable pieces works well because it makes progress concrete and countable.
2. The target behaviors
The behaviors that earn tokens must be defined specifically enough that the child knows exactly what is required and the adult knows exactly when to deliver a token. "Being good" is not a target behavior. "Completing three math problems without leaving the table" is. Vague targets create inconsistent delivery, which weakens the reinforcement contingency and reduces the system's effectiveness.²
3. Backup reinforcers
Backup reinforcers are what the tokens are ultimately exchanged for — the actual preferred items or activities that give the tokens their value. This is the most commonly under-engineered component. A BCBA conducting a preference assessment before setting up a token economy is not being overcautious — they are identifying what will actually function as a reinforcer for this specific child at this specific time. Assumed reinforcers ("he must like screen time") frequently fail. Assessed reinforcers work.
Backup reinforcers should vary enough to prevent satiation. A child who exchanges tokens for five minutes of the same video every day will eventually stop finding that video motivating. Building a menu of backup reinforcers — different items, different activities, different access durations — maintains the system's power over time.
4. The exchange rate
The exchange rate is how many tokens equal how much backup reinforcement. This requires calibration. Too many tokens required before exchange creates a long delay between earning and receiving, which weakens the reinforcement effect and is particularly problematic for younger children or those with shorter frustration tolerance. Too few required and the child accesses backup reinforcers constantly, which risks satiation and makes the system feel unstructured.
A useful starting point is to set the exchange rate low initially — three to five tokens for a preferred item — then gradually increase as the child's tolerance for delay improves. This approach shapes the child's ability to work for delayed reinforcement over time, rather than assuming it.
Response cost: the optional fourth lever
Some token economies include response cost — a procedure in which tokens are removed contingent on a specific behavior. A child loses one token for leaving the work area without permission; they earn tokens back by returning and completing the task.
Response cost can be effective, but it requires care. Cooper et al. note that response cost works best when the child has a sufficient token reserve — removing tokens from a child who has very few creates frustration that can escalate behavior rather than reduce it.² A common guideline is that the child should never drop below a floor of two to three tokens, so there is always something left to work toward. If a token economy is primarily built around earning, response cost may not be needed at all — many systems work well without it.
Implementing a token economy at home: step by step
Step 1: Run a preference assessment. Before building the system, find out what actually motivates your child right now. Offer choices between options, observe what they reach for first, and identify at least three to five backup reinforcers to rotate. If your child's BCBA is involved, this is worth doing together.
Step 2: Define two to three specific target behaviors. Start narrow. A token economy covering ten behaviors at once is harder to run consistently than one covering two. "Puts shoes on when asked, within one minute" and "completes dinner without leaving the table" are specific, observable, and achievable starting points.
Step 3: Choose a token and build a visual board. Make the token board visible and the progress obvious. The child should be able to see how many tokens they have and how many they need. For pre-readers, use pictures of the backup reinforcer at the end of the board so the goal is always visible.
Step 4: Set the exchange rate. Start low — three to five tokens per exchange — and increase gradually over days or weeks as the child demonstrates tolerance for waiting.
Step 5: Deliver tokens immediately and specifically. The moment the target behavior occurs: deliver the token, label what the child did ("Nice job putting your shoes on — here's your token"), and let them place it on the board themselves if possible. The delivery itself should be brief and positive, not an extended praise sequence.
Step 6: Honor exchanges consistently. When the child earns enough tokens, the exchange happens — immediately, every time. A token economy where the adult says "not right now" when the child reaches the exchange point fails quickly. The reinforcement has to be delivered when earned or the system loses its credibility.
Common pitfalls
Inconsistent delivery. Tokens must be given every time the target behavior occurs, not when the adult remembers. Inconsistent delivery produces inconsistent behavior.
Backup reinforcers that stop working. Satiation is real. If a child has unlimited access to a preferred item outside the token system, that item loses its power as a backup reinforcer. The BCBA's recommendation to limit independent access to certain reinforcers during a token economy is not arbitrary — it maintains the motivating value of the exchange.
Starting too complex. A token economy with multiple token types, multiple boards, and ten target behaviors fails because it's too hard for the adult to run consistently. Simple systems run consistently outperform complex systems run poorly every time.
Removing tokens under frustration. Response cost applied angrily, inconsistently, or without a floor is not a clinical procedure — it is a punisher delivered in the context of an already escalated situation. If response cost is part of the system, it should be defined in the plan, delivered calmly, and reviewed by the BCBA regularly.

How a token economy fits into a broader ABA plan
A token economy is a delivery mechanism for reinforcement — it is not a therapy in itself. It works because it makes reinforcement immediate, consistent, and transparent. What the child is learning depends on what the target behaviors are and what the BCBA has designed the program to build toward.
